Symptoms of the coaching bottleneck

One-to-ones become pipeline reviews. Managers listen to calls reactively, usually around an urgent deal or visible miss. Feedback varies by manager and recent memory, while average performers receive broad advice rather than one observable development focus.

Why sales managers don't have time to coach

The work before coaching is expensive. Someone must select the right call, locate the moment, understand the deal, compare it with stronger examples, and frame a useful question. Without this preparation, even available time produces shallow feedback.

Capacity is therefore both a calendar problem and an evidence-organization problem.

Common misdiagnosis: automate the manager

Replacing human judgment with generic AI scoring does not solve the problem. A score can hide weak evidence and remove the context needed to judge an unusual customer situation.

A better role for AI is evidence preparation: organize candidate moments, retrieve comparisons, and show why a pattern was flagged. The manager remains responsible for interpretation and coaching.

What to fix first

Choose one recurring skill, define observable evidence, and prepare a short coaching packet before the conversation. The manager should see the moment, relevant comparison, and uncertainty—not a long automated report.
